Porter’s Five Forces is one of the most powerful frameworks used in IGCSE CIE Business Studies to analyse the competitive environment of an industry. Developed by Michael Porter in 1979, it helps businesses understand the forces that shape industry profitability and decide whether to enter, invest in or leave a market. Mastering the five forces and their real‑world implications is essential for reaching the highest evaluation marks on the exam.

By examining these five forces together, managers can assess the overall competitive intensity and predict how easy or difficult it will be to earn sustainable profits.

2. Force 1: Threat of New Entrants | 第一力:新进入者的威胁

New entrants bring extra capacity and a desire to gain market share, which can drive down prices and reduce profits for existing businesses. The seriousness of this threat depends on the barriers to entry in the industry. High entry barriers — such as large capital requirements, strong brand loyalty, economies of scale, access to distribution channels and government regulation — make it difficult for newcomers to compete, protecting incumbent firms. For example, in the airline industry, the huge cost of aircraft and the need for landing slots create substantial barriers, so the threat of new entrants is relatively low on most long‑haul routes.

A business evaluating whether to enter a market will be attracted by high entry barriers because they promise less intense future competition once the firm is established.

Supplier power is high when there are few suppliers, when there are no close substitutes for the input they provide, when the industry is not an important customer for the suppliers, or when switching from one supplier to another is costly. For example, in the smartphone industry, manufacturers of advanced microchips have considerable bargaining power because there are very few suppliers of the most cutting‑edge processors, and switching designs would be extremely expensive for phone makers.

Conversely, supplier power is low when inputs are standardised commodities available from many sources. In an exam, identifying who holds the bargaining power in a supply relationship is crucial for explaining profit margins and strategic vulnerability.

Buyers with strong bargaining power can force prices down, demand higher quality or play competitors against each other, all of which reduce industry profitability. Buyer power is high when buyers are few and purchase in large volumes, when the product is standardised and switching costs are low, and when buyers can credibly threaten to produce the product themselves. A classic example is the grocery retail sector, where large supermarket chains hold enormous power over food producers because they buy in massive quantities and can easily switch suppliers.

On the other hand, fragmented buyers with limited information or high switching costs have little power. For IGCSE analysis, it is useful to link buyer power to price elasticity of demand — powerful buyers usually face elastic demand for the product they purchase, making suppliers very sensitive to price changes.

Classic examples include tea as a substitute for coffee, video conferencing as a substitute for business travel, and plant‑based meat as a substitute for traditional meat. When substitutes are available with better performance and lower price, the threat is high.

In your exam, always discuss substitutes in terms of value for money and the cost of switching for customers.

Competitive rivalry refers to the intensity of direct competition among existing firms in an industry. High rivalry can manifest through price wars, aggressive advertising campaigns, frequent new product launches and improved customer service. Rivalry is intensified when there are many similarly sized competitors, when industry growth is slow, when exit barriers are high and when products lack differentiation. The airline and telecom industries are often cited as examples of fierce rivalry, with price cuts regularly eroding profit margins.

When using the model, remember that the other four forces all feed into rivalry: high threat of entry, powerful suppliers and buyers, or close substitutes all increase the pressure on firms and intensify competitive behaviour.

Once a business has mapped the strength of each force in its industry, it can identify where the most significant threats and opportunities lie. A company may decide to enter an industry where overall forces are weak, meaning profit potential is high. An existing firm might try to alter the structure of its industry, for example by creating switching costs to reduce buyer power or by acquiring a key supplier to lower supplier power.

This leads to a clear overall assessment of whether the industry is attractive. For IGCSE evaluation, always suggest a strategy the business could adopt to counteract one of the strong forces, such as investing in R&D to stay ahead of substitutes or building a strong brand to deter new entrants.

While Porter’s Five Forces is a widely respected analytical tool, it has several limitations that IGCSE examiners expect you to recognise. First, the model provides a static snapshot of an industry at one point in time, but competitive conditions can change rapidly. Second, it assumes that industries have clear boundaries, whereas today many products span multiple sectors. Third, it focuses mainly on competition and threats, underplaying the role of cooperation, strategic alliances and complementary products (the so‑called ‘sixth force’ of complements). In addition, the model does not account for the impact of government policy and disruptive innovation in a systematic way, which can sometimes override the five forces.

In your exam answers, always aim to use the Five Forces as a starting point but then evaluate with comments on its limitations, perhaps suggesting that it should be used alongside other tools such as PEST analysis for a more complete picture of the external environment.

Always link the strength of the force back to its likely impact on the firm’s profits or competitive position. For high‑band evaluation, compare forces, prioritise them, or discuss how a business might mitigate the strongest force.

However, the retailer could reduce buyer power by launching an exclusive designer collaboration that cannot be found elsewhere.’

Supplier power is concentrated: chipset suppliers such as Qualcomm and TSMC hold significant power over handset makers that rely on advanced processors. Buyer power is split — individual consumers have little bargaining power because they buy one device at a time, but large mobile network operators that buy millions of handsets can negotiate aggressive trade terms.

Competitive rivalry is extremely intense: Apple and Samsung compete on brand prestige and ecosystem, while numerous Android manufacturers compete on price and specifications, resulting in frequent launches and thin margins for many players. Overall, the industry illustrates how even technologically advanced sectors can face substantial competitive pressures that limit long‑term profitability.
