Substitutes are products or services from different industries that satisfy the same customer need. The threat of substitutes is high if there are many alternatives available, if these alternatives offer a better price-performance trade-off, or if switching costs are low. High substitute threat limits the price a business can charge and can reduce industry profitability.

While Porter’s Five Forces is a powerful tool, it is not perfect. It provides a snapshot of an industry at a point in time and may become outdated quickly in fast-changing markets. The model assumes clear industry boundaries, but in reality, boundaries can be blurred by digital platforms and convergence. It also does not consider internal resources and capabilities of a firm, which are crucial to competitive advantage (this is covered by other strategic models).
