Strategic analysis is a critical first stage in the strategic management process. It involves the systematic examination of a business’s internal resources and external environment to identify where the organisation stands and what challenges and opportunities lie ahead. Without robust strategic analysis, managers risk making decisions based on incomplete or inaccurate information, potentially leading to strategic drift or outright failure. In the Cambridge A Level Business syllabus, strategic analysis includes a range of qualitative and quantitative tools that help businesses determine their current strategic position. These tools range from the familiar SWOT and PEST frameworks to more advanced concepts such as Porter’s Five Forces, core competencies, value chain analysis, and the Boston Matrix. Understanding these models equips students with the ability to evaluate complex business scenarios and propose well-grounded strategic directions.

Weaknesses are internal shortcomings that may hinder performance, such as outdated equipment, low employee morale, or high debt levels. Opportunities represent favourable external conditions that the business could exploit, like an emerging market, technological advances, or changes in regulation. Threats are external challenges that could damage profitability or market share, such as new competitors, economic downturn, or shifting consumer tastes. The true value of SWOT lies not in listing factors but in using the insights to formulate strategies: for instance, matching strengths to opportunities, converting weaknesses into strengths, and minimising the impact of threats.

For example, a change in government could lead to higher corporation tax, directly affecting profit margins. Economic factors encompass inflation, exchange rates, unemployment levels, and economic growth. A strong domestic currency might make exports less competitive. Social factors refer to demographic changes, lifestyle trends, consumer attitudes, and cultural norms. An ageing population could increase demand for healthcare products. Technological factors cover automation, research and development activity, digital connectivity, and the rate of technological change. By scanning the PEST environment systematically, firms can anticipate long-term shifts and adjust their strategies proactively rather than reacting to change when it is already too late. Some versions extend the analysis to PESTLE, adding Legal and Environmental dimensions.

High barriers to entry, such as large capital requirements, strong brand loyalty, or strict regulations, reduce this threat. The bargaining power of suppliers assesses how much power suppliers have to raise input prices or reduce quality. If there are few suppliers and many buyers, supplier power is high. The bargaining power of buyers looks at the ability of customers to drive prices down. In markets with many substitute products and low switching costs, buyer power strengthens. The threat of substitute products considers the availability of alternatives from other industries that could satisfy the same need. Finally, competitive rivalry refers to the intensity of competition among existing firms. High rivalry often leads to price wars, advertising battles, and reduced industry profits. By analysing these five forces, firms can identify whether an industry is still worth competing in and how they can position themselves to defend against competitive pressures.

For example, a technology company’s core competency might be its rapid innovation cycle, while a retailer’s competency could be its efficient supply chain management. Three criteria usually define a core competency: it must provide potential access to a wide variety of markets, it must make a significant contribution to the perceived customer benefits of the end product, and it must be difficult for competitors to imitate. Strategic analysis using core competencies encourages a business to build upon what it does uniquely well, rather than simply diversifying into unrelated areas. It also links closely with resource-based view theory, which argues that internal capabilities are the real source of sustainable competitive advantage.

Primary activities directly create and deliver a product or service: inbound logistics, operations, outbound logistics, marketing and sales, and service. Support activities assist the primary functions and include procurement, technology development, human resource management, and firm infrastructure. By examining each activity, managers can see which parts of the business contribute the most to customer value and competitive advantage. For example, a firm might find that its marketing and sales are excellent but its outbound logistics are inefficient, causing delays. Value chain analysis can also reveal linkages between activities: a change in procurement policy might improve inbound logistics efficiency and ultimately reduce overall operational costs. This tool encourages a systematic look at how each part of the organisation adds value, making it easier to decide where to invest resources for the greatest strategic gain.

Products are classified into four categories. Stars have high market share in a fast-growing market and require significant investment to sustain growth, but they can also generate substantial cash. Cash cows have high market share in a mature, slow-growth market; they produce more cash than they consume and need to be ‘milked’ for funds. Question marks (or problem children) have low market share in a high-growth market; they may consume resources without guaranteeing future success, and management must decide whether to invest heavily or divest. Dogs have low market share in a low-growth market and often generate minimal profits or even losses. In strategic analysis, the Boston Matrix reveals whether the business has a balanced product portfolio and signals where resources should be allocated. A healthy portfolio typically contains stars and cash cows that can fund the development of selected question marks, while dogs may be candidates for divestment.

SWOT can then bring these external factors together with internal strengths and weaknesses in a structured way. Value chain analysis and core competency assessment can further pinpoint where the business truly excels and where it should focus its strategic effort. The Boston Matrix adds a product-level perspective, showing which units deserve investment and which should be phased out. The art of strategic analysis lies in synthesising information from multiple sources to develop a coherent, evidence-based strategic direction. A Level students should be able to recommend an appropriate combination of models for a given business scenario and justify their choices.

Despite the usefulness of strategic analysis tools, students must be aware of their limitations. Models are simplified representations of reality and can omit important nuances. For example, SWOT analysis can become a mere listing exercise without meaningful prioritisation of factors. PEST analysis may fail to capture the speed of change, especially in fast-moving industries. Porter’s Five Forces assumes relatively clear industry boundaries, which may not hold true in today’s interconnected markets. Core competency analysis often relies on qualitative judgement, making it difficult to measure and compare rigorously. The Boston Matrix uses simple high/low categories that can overlook the complexities of brand loyalty, product interdependencies, and market dynamics. Moreover, strategic analysis requires accurate and up-to-date data, which may be costly or impossible to obtain. Even with perfect data, analysis can be biased by the assumptions and perspectives of those conducting it. Recognising these limitations is important for making sound strategic decisions, as it encourages managers to remain critical and flexible rather than treating any model as an infallible blueprint.
