Strategic analysis is the foundation of effective strategic management. It involves collecting and interpreting information about an organisation’s external environment and internal capabilities in order to make sound long-term decisions. For Cambridge A Level Business, strategic analysis is not just a set of tools; it is a way of thinking that links evidence to strategic choice.

1. What is Strategic Analysis? | 什么是战略分析?

Strategic analysis is the process of researching an organisation and its external and internal environments before deciding on strategic direction. It helps managers identify opportunities, threats, strengths, and weaknesses. Without strategic analysis, decisions may be reactive rather than planned.

战略分析是在确定战略方向之前,对组织及其外部和内部环境进行研究的过程。它帮助管理者识别机会、威胁、优势和劣势。没有战略分析,决策可能只是被动反应,而不是主动规划。

A-level questions often ask you to distinguish strategic analysis from operational decision making. Strategic analysis focuses on long-term direction, resource allocation, and competitive advantage, while operational decisions are short-term and routine. The tools of strategic analysis include SWOT, PESTLE, Porter’s Five Forces, core competence analysis, the Ansoff matrix, and financial appraisal.

2. Levels of Strategy | 战略层次

Strategy exists at three main levels: corporate, business, and functional. Corporate strategy concerns the overall scope and mix of business activities; business strategy concerns how to compete in a particular market; functional strategy concerns how each department supports the business strategy.

战略分为三个主要层次:公司层、业务层和职能层。公司战略关注整体业务范围和业务组合;业务战略关注如何在特定市场中竞争;职能战略关注各部门如何支持业务战略。

This hierarchy matters because an analysis tool may be more relevant at one level than another. For example, Ansoff’s matrix is mainly used at the corporate level to decide which products and markets to pursue, while Porter’s Five Forces is mainly used at the business level to assess the attractiveness of an industry.

3. PESTLE Analysis | PESTLE 分析

PESTLE analysis examines the macro-environment through political, economic, social, technological, legal, and environmental factors. It is used to identify external opportunities and threats that can affect profitability, demand, costs, or regulation. The model encourages managers to look beyond immediate competitors.

PESTLE 分析通过政治、经济、社会、技术、法律和环境因素考察宏观环境。它用于识别可能影响盈利能力、需求、成本或监管的外部机会和威胁。该模型鼓励管理者把目光放远,而不只是盯着直接竞争对手。

  • Political: tax policy, trade barriers, political stability. 政治因素包括税收政策、贸易壁垒和政治稳定性。

A PESTLE analysis is most useful when it is linked to strategy. For example, a rise in interest rates is an external threat for a highly indebted retailer because it raises borrowing costs, but it may be an opportunity for a cash-rich competitor. The key is to explain the impact, not just list factors.

4. SWOT Analysis | SWOT 分析

SWOT stands for strengths, weaknesses, opportunities, and threats. Strengths and weaknesses are internal factors, while opportunities and threats are external. This tool is simple but powerful because it combines internal capability with the external environment.

SWOT 代表优势、劣势、机会和威胁。优势和劣势是内部因素,而机会和威胁是外部因素。该工具简单但强大,因为它将内部能力与外部环境结合起来。

A common exam technique is to convert a SWOT item into a strategic action: use strengths to exploit opportunities, remove weaknesses to avoid threats, or invest to turn a threat into an opportunity. For instance, a strong brand can be used to enter a growing online market.

常见的答题技巧是将 SWOT 项目转化为战略行动:利用优势抓住机会,消除劣势以避免威胁,或者投资将威胁转化为机会。例如,强势品牌可以用来进入快速增长的线上市场。

However, SWOT can be subjective if it is based on opinion rather than evidence. Therefore, it should be supported by data from PESTLE, financial analysis, or market research. Without such support, the analysis may simply reflect one manager’s bias.

5. Porter’s Five Forces | 波特五力模型

Porter’s Five Forces model analyses the competitive structure of an industry. The five forces are the threat of new entrants, the threat of substitute products, the bargaining power of buyers, the bargaining power of suppliers, and competitive rivalry within the industry.

波特五力模型分析行业的竞争结构。这五种力量分别是新进入者的威胁、替代产品的威胁、买方的议价能力、供应商的议价能力以及行业内的竞争程度。

When these forces are strong, an industry is less attractive because firms face downward pressure on prices and upward pressure on costs. Managers use the model to decide whether to enter, exit, or reposition. For example, high supplier power in the aircraft industry reduces the profitability of airlines.

当这些力量很强时,行业吸引力较低,因为企业面临价格下行和成本上行的压力。管理者利用该模型来决定是否进入、退出或重新定位。例如,航空业中供应商议价能力高,会降低航空公司的盈利能力。

A limitation is that the model assumes a relatively static industry and ignores complementors such as app developers for a smartphone platform. It also assumes that firms compete rather than cooperate, which may not always be true in strategic alliances.

6. Core Competences and Resource-Based View | 核心能力与资源基础观

A core competence is a unique capability that is difficult for rivals to imitate and that creates value for customers. Hamel and Prahalad argued that strategy should be built around such competencies rather than only around products. A core competence can be brand reputation, technical know-how, or customer service culture.

核心能力是竞争对手难以模仿且能为顾客创造价值的独特能力。哈默尔和普拉哈拉德认为,战略应围绕这些能力而不是仅仅围绕产品来构建。核心能力可以是品牌声誉、技术诀窍或客户服务文化。

The resource-based view (RBV) holds that sustainable competitive advantage comes from resources that are valuable, rare, difficult to imitate, and well organised — the VRIO framework. If a resource is valuable but common, it may only provide competitive parity.

资源基础观认为,可持续竞争优势来自有价值、稀缺、难以模仿且组织良好的资源,即 VRIO 框架。如果一项资源有价值但很常见,它可能只能带来竞争均势。

Strategic analysis must therefore identify not only ‘what we sell’ but also ‘what we can do better than rivals’. This may include brand reputation, patents, supply chain expertise, or after-sales service. A firm with strong core competences can enter new markets more confidently.

因此,战略分析不仅要识别“我们卖什么”,还要识别“我们比竞争对手做得更好的地方”。这可能包括品牌声誉、专利、供应链专长或售后服务。拥有强大核心能力的企业可以更有信心地进入新市场。


7. Ansoff Matrix | 安索夫矩阵

The Ansoff matrix links product-market choices to risk. The four strategies are market penetration, product development, market development, and diversification. The matrix helps managers evaluate growth options by considering whether they are dealing with existing or new products and markets.

安索夫矩阵将产品-市场选择与风险联系起来。四种战略分别是市场渗透、产品开发、市场开发和多元化。该矩阵通过考虑企业面对的是现有还是新的产品和市场,帮助管理者评估增长方案。
