1. Chapter 32 Overview |
Strategic choice is the stage in the strategic management process where managers select the most appropriate strategy from several alternatives. It follows strategic analysis, where tools such as SWOT and PEST are used to assess the internal and external environment.
Chapter 32 typically focuses on how a business chooses its strategic direction and its competitive method. You must be able to explain different strategic options, apply models to business situations, and justify a recommended strategy using appropriate criteria.
The main models covered are Porter’s generic strategies, Ansoff’s matrix, Bowman’s strategic clock and force field analysis. In addition, the three evaluation criteria of suitability, acceptability and feasibility are essential for high-mark answers.
2. Defining Strategic Choice |
Strategic choice is the process of selecting the best strategic option from a range of alternatives to achieve the organisation’s long-term objectives. It involves choosing the direction of the business and the way it will compete in its markets.
A strategic choice is not simply a short-term operational decision. It usually involves significant resource commitment, affects the whole organisation, and is difficult to reverse. For example, choosing to enter a new international market or launching a major product line are strategic choices.
Managers often use models to simplify and evaluate options. These models do not make decisions by themselves, but they provide a framework for discussion and comparison.
3. Porter’s Generic Strategies |
Michael Porter argued that a business can gain competitive advantage by adopting one of three broad strategies: cost leadership, differentiation, or focus. Focus is then divided into cost focus and differentiation focus.
Cost leadership means becoming the lowest-cost producer in the industry. This allows the firm to sell at lower prices than rivals while still earning a profit, or to earn higher margins by charging similar prices with lower costs.
Differentiation means offering a product or service that customers perceive as unique and superior in quality, design, brand image, or service. Customers are therefore willing to pay a premium price.
Focus strategies involve concentrating on a narrow market segment. A cost focus aims to be the lowest-cost producer within that niche, while a differentiation focus aims to offer unique products to a specific group of customers.
| Strategy | Basis of Advantage | Target Scope | Main Risks |
|---|---|---|---|
| Cost leadership | Lowest cost | Broad market | Price wars, cost cutting may reduce quality |
| Differentiation | Unique features | Broad market | Imitation, customers may not pay premium |
| Cost focus | Lowest cost in niche | Narrow segment | Niche may disappear, larger rivals enter |
| Differentiation focus | Unique in niche | Narrow segment | Larger competitors may move into niche |
Porter warned against being stuck in the middle. This happens when a business tries to follow both cost leadership and differentiation but fails to achieve either. A stuck-in-the-middle firm may lose price-sensitive customers to cheaper rivals and quality-seeking customers to differentiated rivals.
4. Ansoff Matrix |
The Ansoff matrix analyses growth strategies according to whether products and markets are new or existing. It provides a simple way to compare different strategic directions and their associated levels of risk.
The four strategic options are market penetration, product development, market development and diversification. Each option has different implications for resource use and risk.
| Strategy | Market | Product | Typical Example | Risk |
|---|---|---|---|---|
| Market penetration | Existing | Existing | Supermarket lowers prices to increase sales | Lowest |
| Product development | Existing | New | Phone maker launches new model | Medium |
| Market development | New | Existing | Clothing brand enters a new country | Medium |
| Diversification | New | New | Food producer starts financial services | Highest |
Market penetration is the least risky because the business operates in familiar markets with familiar products. Growth is achieved by increasing market share, for example through promotional campaigns, loyalty schemes or lower prices.
Product development involves creating new products for existing customers. It can build on brand loyalty and existing distribution channels, but requires research and development and may not succeed if customers do not accept the new product.
Market development means selling existing products in new markets. This could mean new geographical areas, new customer segments or new distribution channels. The risk is medium because the product is proven but the market is unfamiliar.
Diversification is the riskiest strategy because both the product and market are new. Related diversification has some connection with the existing business, while unrelated diversification involves entering a completely different industry.
5. Bowman’s Strategic Clock |
Bowman’s strategic clock extends Porter’s work by examining competitive positions based on two dimensions: perceived added value and price. It identifies eight possible positions, some more sustainable than others.
Position 1 is low price and low added value. It may suit price-sensitive customers, but if the product lacks minimum quality, demand may be limited. Position 2 is low price with acceptable added value, which is a genuine cost-leadership position.
Position 3 is the hybrid position: moderate price with moderate added value. This can be very successful because customers feel they are receiving good value for money. Many supermarkets and restaurant chains use this position.
Position 4 is differentiation: high perceived added value with a premium price. This strategy relies on strong branding, quality or innovation. Position 5 is focused differentiation, where a firm offers high added value to a specific niche at a very high price.
Positions 6, 7 and 8 are risky. Position 6 involves raising prices without increasing added value, which may work only in the short term. Position 7 is monopoly pricing, where a dominant firm charges high prices without adding value. Position 8 is low perceived value at a standard price, leading to loss of market share.
In exam answers, you should use Bowman’s clock to explain why a particular competitive position is likely to succeed or fail. Always refer to the specific business and its market context.
6. Force Field Analysis |
Force field analysis is a useful tool for evaluating whether a strategic change should go ahead. It identifies the forces that support change, called driving forces, and the forces that resist change, called restraining forces.
Examples of driving forces include new technology, competitive pressure, changing customer needs and government incentives. Restraining forces might include employee resistance, high costs, lack of finance or outdated organisational culture.
Managers can use force field analysis to decide whether to proceed with a strategic choice. They may try to strengthen driving forces or reduce restraining forces, for example through training, communication or additional investment.
In a worksheet or exam, you should draw a simple diagram with arrows of different lengths to represent the relative strength of forces. Then explain how the balance of forces supports or rejects the proposed strategy.
7. Suitability, Acceptability and Feasibility |
When evaluating strategic choices, the SAF framework is essential. It helps managers judge whether a strategy is likely to work in practice and whether it matches the organisation’s situation.
Suitability asks whether the strategy fits with the business’s strengths, weaknesses, opportunities and threats. For example, a strategy that builds on a strong brand image is suitable for a business with powerful marketing capabilities.
Acceptability asks whether stakeholders will accept the strategy. This includes shareholders expecting adequate return, employees concerned about job security, customers expecting quality, and the community expecting responsible behaviour.
Feasibility asks whether the business has the resources to implement the strategy. This includes finance, skills, technology, time and operational capacity. A strategy may be suitable and acceptable, but impossible to carry out if resources are lacking.
High-level answers do not merely describe SAF. They use SAF to compare options and reach a justified conclusion. For instance, a cost leadership strategy may be suitable for a mass-market producer, acceptable to shareholders if margins remain stable, but not feasible if economies of scale cannot be reached.
