Strategic Analysis Frameworks and Applications |

📚 Strategic Analysis Frameworks and Applications |

Strategic analysis is the cornerstone of business decision-making. It equips managers with structured tools to understand their internal capabilities, external environment, and competitive position before formulating strategy. For CIE A-Level Business students, mastering these frameworks is essential not only for examination success but also for developing a rigorous, analytical mindset that mirrors real-world business practice.

1. What is Strategic Analysis? |

Strategic analysis is the process of researching and evaluating an organisation’s internal and external environments to inform strategic choices. It answers three fundamental questions: Where are we now? Where do we want to be? How can we get there? The outputs of strategic analysis feed directly into strategy formulation, implementation, and evaluation, forming the first stage of the strategic management process.

In the CIE syllabus, strategic analysis appears at both AS and A2 levels. At AS, students are introduced to fundamental tools such as SWOT analysis and PESTEL analysis. At A2, the focus shifts to more advanced frameworks including Porter’s Five Forces, Ansoff’s Matrix, and the Boston Matrix. Understanding the purpose, application, and limitations of each framework is critical for achieving high marks in data-response and case-study questions.

2. SWOT Analysis | SWOT分析

SWOT is an acronym for Strengths, Weaknesses, Opportunities, and Threats. It is one of the most widely used strategic planning tools because it combines an internal audit (strengths and weaknesses) with an external audit (opportunities and threats) in a single, simple matrix. Strengths and weaknesses are factors within the control of the organisation, such as skilled staff, brand reputation, outdated technology, or high production costs. Opportunities and threats arise from the external environment, including market trends, regulatory changes, competitor actions, and technological shifts.

SWOT是Strengths(优势)、Weaknesses(劣势)、Opportunities(机会)和Threats(威胁)的首字母缩写。

To construct an effective SWOT analysis, managers should gather data from a variety of sources: financial statements, customer surveys, employee feedback, industry reports, and competitor benchmarking. A well-executed SWOT should be specific, evidence-based, and prioritised. For example, simply listing ‘good reputation’ as a strength is insufficient; the analyst must explain how this reputation translates into a competitive advantage, such as higher customer retention or the ability to charge premium prices.

A key extension of SWOT is TOWS analysis, which pairs external factors with internal ones to generate strategic options. For instance, an S-O strategy uses strengths to exploit opportunities, while a W-T strategy focuses on minimising weaknesses to avoid threats. This transforms SWOT from a descriptive tool into a prescriptive one, making it particularly valuable for exam questions that ask students to ‘recommend a strategy’.

3. PESTEL Analysis | PESTEL分析

PESTEL is a macro-environmental scanning tool that categorises external influences into six groups: Political, Economic, Social, Technological, Environmental, and Legal. It is often used as a precursor to SWOT analysis, because the O (opportunities) and T (threats) sections of SWOT can be completed using the findings of a PESTEL audit. Understanding the macro environment is crucial because these factors are largely beyond the control of individual businesses, yet they shape the conditions in which all firms operate.

  • Political: government stability, tax policy, trade tariffs, and foreign investment regulations. For a multinational car manufacturer, changes in trade policy between trading blocs could significantly affect its supply chain or export competitiveness.
  • Economic: GDP growth, inflation, interest rates, exchange rates, and unemployment. A rise in interest rates increases the cost of borrowing, discouraging both consumer spending on big-ticket items and business investment in expansion.
  • Social: demographic changes, cultural trends, lifestyle shifts, attitudes to health, and education levels. An ageing population in developed economies creates growing demand for healthcare services and retirement products, while reducing demand for certain youth-oriented goods.
  • Technological: innovation cycles, automation, artificial intelligence, and digital disruption. The emergence of streaming platforms fundamentally altered the competitive landscape for traditional television broadcasters and cinema chains.
  • Environmental: climate change, carbon emission targets, sustainable sourcing, and waste management. Stricter environmental regulations force car manufacturers to shift production toward electric vehicles, requiring substantial capital investment.
  • Legal: employment law, consumer protection, health and safety regulations, and competition law. A tightening of minimum wage legislation increases labour costs for hospitality and retail businesses.

When using PESTEL in an exam, students should analyse each factor explicitly and link it directly to the business in the case study. Vague statements such as ‘inflation is high’ are not enough; a high-scoring answer will say ‘inflation of 6% increases the firm’s raw material costs, squeezing profit margins unless prices are raised or sourcing is renegotiated.’ This demonstrates application and analysis, which are rewarded in AO2 and AO3 marks.

4. Porter’s Five Forces |

Porter’s Five Forces is a framework for analysing the competitive intensity of an industry. Developed by Michael Porter in 1979, it remains one of the most respected tools in strategic management. The five forces are: threat of new entrants, bargaining power of suppliers, bargaining power of buyers, threat of substitutes, and competitive rivalry within the industry. The collective strength of these forces determines the long-run profit potential of an industry. When the forces are strong, profitability is typically low; when they are weak, profitability is generally high.

Threat of New Entrants → Competitive Rivalry ← Threat of Substitutes
↑                            Bargaining Power of Suppliers / Buyers

New entrants increase industry capacity and intensify competition. Barriers to entry include economies of scale, brand loyalty, capital requirements, access to distribution channels, and government regulation. For example, the airline industry has moderate entry barriers due to high capital costs and strict safety certifications, while the food truck industry has relatively low barriers, allowing many small operators to enter easily.

Suppliers have strong bargaining power when they are few in number, when switching costs are high, or when their product is vital to the buyer’s business. For example, a smartphone manufacturer relying on a single chip supplier faces significant supply risk. Conversely, buyers have strong bargaining power when they purchase in large volumes, when products are undifferentiated, and when they can easily switch to alternative suppliers. Supermarkets, for instance, wield considerable power over small food producers due to their purchasing volumes and shelf-space control.

Substitutes are different products or services that satisfy the same consumer need. Video conferencing is a substitute for business air travel; plant-based milk is a substitute for dairy milk. The threat of substitution increases when substitutes offer better price-performance ratios or when consumer switching costs are low. Competitive rivalry is intensified by slow market growth, high fixed costs, numerous competitors of equal size, and high exit barriers. Industries such as fast food and clothing retail exemplify intense rivalry, where firms constantly engage in price wars and promotional battles.

5. The Sixth Force: Complementary Products |

The 2016 CIE syllabus specifically introduces the sixth force: the threat of complementary products. Complements are products that are used together with another product, such as gaming consoles and games, printers and ink cartridges, or smartphones and mobile apps. A strong ecosystem of complementary products can boost demand for the core product, while a lack of complements can hinder its adoption.

To illustrate: the success of Apple’s iPhone depends heavily on the availability of apps, accessories, and services. A video game console that lacks popular game titles will struggle to gain market share, no matter how advanced its hardware is. In exam essays, students should discuss the role of complements alongside the original five forces to earn the highest marks. An example might be: ‘The availability of low-cost e-books and digital reading devices has strengthened the complement ecosystem for e-readers, increasing their attractiveness and intensifying rivalry with traditional book publishers.’

6. Using Strategic Frameworks Together |

Individually, each framework provides a partial view of the strategic landscape. The most effective analysis combines multiple frameworks to build a comprehensive picture. A common sequence is: first, use PESTEL to scan the macro environment; second, use Porter’s Five Forces to assess industry attractiveness; third, use internal analysis (such as value chain analysis or financial ratio analysis) to evaluate the firm’s own capabilities; and finally, combine all findings in a SWOT matrix.

Consider the example of an electric vehicle (EV) manufacturer entering the Southeast Asian market. A PESTEL analysis might identify government tax incentives for EVs (political), rising fuel costs (economic), growing environmental awareness (social), advances in battery technology (technological), emission reduction commitments (environmental), and new safety regulations (legal). A Five Forces analysis might reveal moderate entry barriers, strong supplier power for lithium-ion batteries, increasing buyer power as more EV options emerge, and a rising threat from public transport substitutes. These insights would then populate the opportunities and threats sections of SWOT, while the company’s proprietary battery technology and manufacturing efficiency would fill the strengths and weaknesses sections.

This layered approach demonstrates a high level of analytical rigour that examiners reward. It also avoids the common pitfall of treating SWOT as a mere list, forcing the candidate to think about how internal factors interact with external conditions.

7. Application to Corporate Strategy: Ansoff’s Matrix |

While SWOT, PESTEL, and Porter’s Five Forces are primarily diagnostic tools, Ansoff’s Matrix is a prescriptive framework that guides strategic direction. It classifies growth strategies along two dimensions: products (new or existing) and markets (new or existing). The four resulting quadrants are: market penetration, product development, market development, and diversification.

SWOT、PESTEL

  • Market penetration (existing products, existing markets): increasing market share through competitive pricing, advertising, promotion, or acquiring competitors. This is the lowest-risk strategy and is suitable when the existing market is not yet saturated.
  • Product development (new products, existing markets): launching new or improved products into markets the firm already serves. This leverages existing customer relationships and distribution channels while diversifying the product portfolio.
  • Market development (existing products, new markets): entering new geographic regions, new customer segments, or new distribution channels with existing products. This involves higher risk due to unfamiliarity with new markets.
  • Diversification (new products, new markets): venturing into entirely new products and new markets simultaneously. Related diversification builds on existing capabilities, unrelated diversification does not. Diversification carries the highest risk and requires careful assessment of the firm’s resources and managerial capacity.

Ansoff’s Matrix is particularly useful for linking the findings of strategic analysis to actual strategic choices. After the SWOT and Five Forces analyses identify a favourable market opportunity (e.g., rapid growth in renewable energy), the matrix helps the firm decide whether to exploit this opportunity by developing new products, entering new markets, or both.

8. Portfolio Analysis: The Boston Matrix |

The Boston Matrix (or BCG matrix) is a portfolio planning tool that evaluates each product in a firm’s portfolio based on two dimensions: market growth rate (low or high) and relative market share (low or high). Products are classified into four categories: Stars, Cash Cows, Question Marks, and Dogs.

  • Stars (high growth, high share): These products generate significant revenue and have strong growth prospects. They require substantial investment to maintain their position, but they often become cash cows when market growth slows. A typical example is a popular electric vehicle model in a rapidly expanding market.
  • Cash Cows (low growth, high share): Mature products that generate stable, high-margin cash flows with little additional investment. They fund the development of stars and question marks. A classic example is a well-established soft drink brand in a mature market.
  • Question Marks (high growth, low share): Products in fast-growing markets that have not yet achieved a dominant position. They consume significant cash but may turn into stars if properly invested. Alternatively, they may be divested if they cannot gain market share. An example is a new smartphone model facing fierce competition from established brands.
  • Dogs (low growth, low share): Products with little growth potential and a weak market position. They often tie up resources that could be used elsewhere. The recommended action is usually divestment or withdrawal. An example is a legacy film camera brand in the digital age.

In exam responses, students should not only classify products but also analyse the implications for resource allocation and suggest appropriate strategies. For example, a cash cow generating steady profits might be used to fund research and development for a question mark product in a high-growth technological sector.

9. Limitations and Criticisms of Strategic Analysis Models |

All strategic frameworks have inherent limitations. Examiners reward candidates who can evaluate tools critically rather than applying them mechanically. A sophisticated answer will acknowledge the weaknesses of each model and suggest ways to mitigate them.

SWOT analysis, for example, is subjective: different managers may classify the same factor as a strength or a weakness. It also provides a snapshot in time and does not account for the dynamic nature of the business environment. PESTEL analysis risks information overload, as it encourages the collection of numerous external factors without guiding prioritisation. Porter’s Five Forces is a static model that does not capture rapid technological disruption or the growing influence of digital platforms. The Boston Matrix oversimplifies competitive reality by assuming that market share is always a reliable indicator of competitive strength, which may not hold in niche markets.

Nevertheless, these models remain highly useful when applied with judgement. They force managers to ask the right questions, to gather and organise information systematically, and to communicate findings in a structured way. In the examination context, the key to success is to use each framework selectively, support every point with case study evidence, and evaluate the reliability and relevance of the information gathered.

10. Exam Strategy and Command Words |

In CIE Business examinations, strategic analysis frameworks typically appear in Section B (A2) data-response questions and essay questions. Command words are crucial: ‘analyse’ requires breaking down a concept into components and explaining their interrelationships; ‘evaluate’ requires judgement based on evidence and consideration of alternative interpretations; ‘recommend’ requires a justified course of action based on analysis.

A high-scoring answer typically follows the structure: define the framework and its purpose, apply it to the specific context of the case study, identify and explain at least two or three relevant factors with evidence, evaluate the significance of those factors, and if asked to recommend, justify the chosen strategy with reference to the firm’s objectives, resources, and risk appetite. Students should avoid the common error of reproducing generic textbook content without linking it to the case, which limits marks to AO1 (knowledge) at best.

Time management is also essential. For a 20-mark essay question, students should allocate approximately 25 to 30 minutes, reserving the final 5 minutes to proofread and ensure all parts of the question are addressed.
