📚 GCSE AQA Business: Operations Management Revision | GCSE AQA

Operations management is about controlling the processes that turn inputs into finished goods and services. It ensures that a business is efficient, keeps costs low, and delivers products that satisfy customers. This revision guide covers the key concepts in the AQA GCSE Business operations topic, from production methods to quality and technology.

1. The Purpose of Business Operations |

Operations exist to transform resources – such as raw materials, labour and equipment – into outputs that meet customer needs. Along with marketing, human resources and finance, efficient operations help a business add value and remain competitive. The operations department is responsible for production planning, quality assurance, stock control and logistics.

Adding value occurs when the selling price exceeds the cost of bought-in materials and components. A well-managed operation can maximise added value by reducing waste, minimising defects and improving speed of delivery.

2. Production Methods: Job, Batch and Flow |

In job production, a single product is made to a specific customer order. This method is flexible and skilled labour is often needed, leading to high quality but higher unit costs. Examples include bespoke furniture or wedding cakes.

Batch production involves making a group of identical items together. When one batch is complete, the same equipment can be set up for a different product. This lowers unit costs compared to job production, but production runs must be carefully planned to avoid idle time.

Flow production is a continuous process where products move along an assembly line. It requires high capital investment in machinery, but generates very low unit costs when output volume is large. Products are standardised, so there is little variety, suitable for items like soft drinks or cars.

3. Efficiency and Productivity |

Efficiency measures how well a business uses resources to produce output. Productivity is a specific measure of output per input, often expressed as labour productivity or capital productivity. Higher productivity reduces unit costs and can raise profits.

Labour Productivity = Output ÷ Number of Employees

The formula for labour productivity is shown above. For example, if a factory produces 10,000 toys per week with 50 workers, labour productivity is 200 toys per worker. Businesses can raise productivity by training staff, using better machinery, or improving motivation.

Unit cost is another vital measure: divide total costs by total output. When productivity rises, unit costs fall because fixed costs are spread over more units, making the business more price-competitive.

4. Lean Production and Just-in-Time (JIT) |

Lean production aims to eliminate waste and use resources efficiently. Just‑in‑time (JIT) is a lean method where materials arrive exactly when they are needed in the production process, reducing the need to hold large quantities of stock. This cuts storage costs and minimises waste from obsolete inventory. However, JIT requires reliable suppliers and flexible staff, as any disruption can halt production.

Other lean techniques include kaizen (continuous improvement), where small, incremental changes are regularly suggested by workers, and cell production, where teams are responsible for a whole product unit and can react faster to problems.

5. Quality Management |

Quality is crucial for customer satisfaction and reputation. There are two main approaches: quality control, which inspects finished products to remove defects, and quality assurance, which builds quality into every stage of production. Quality control is cheaper to set up but can be wasteful, while quality assurance seeks to ‘get it right first time’ and involves all employees.

Total Quality Management (TQM) extends quality assurance by making quality the responsibility of everyone in the firm. Suppliers, production workers and even customers are involved in continuous quality improvement, which can reduce returns and increase loyalty.

6. Customer Service |

Customer service includes all the activities a business uses to support customers before, during and after a purchase. Good customer service can lead to repeat purchases, positive word‑of‑mouth and a competitive edge. Methods include providing accurate product information, handling complaints efficiently, offering after‑sales support and using customer feedback to improve operations.

Technology now plays a major role: live chat, social media and 24-hour helplines make customer service more accessible. Training staff in communication and product knowledge is also essential to deliver a consistent experience.

7. Procurement and Stock Control |

Procurement involves sourcing the best quality raw materials at competitive prices and managing relationships with suppliers. Effective procurement can lower costs and improve reliability. Stock control balances holding enough inventory to meet demand without tying up too much cash. A traditional method uses a maximum stock level, a re‑order level and a minimum level (buffer stock). Just‑in‑time eliminates the need for buffer stock by delivering exactly when required.

A stock control chart visualises these levels and helps businesses decide when to re‑order. High buffer stock protects against uncertain demand, but raises holding costs. Low buffer stock cuts costs but risks stock‑outs and lost sales.

8. Technology in Operations |

Technology has transformed operations through automation, robotics, computer‑aided design (CAD) and computer‑aided manufacturing (CAM). Automation reduces human error, speeds up production and allows 24/7 operation. E‑commerce and digital stock management systems help businesses track inventory in real time and integrate with supplier systems. While technology requires high initial investment, it can dramatically improve efficiency and consistency.

In service businesses, technology enables online booking, automated check‑outs and personalised recommendations, which reduce queue times and labour costs while improving the customer experience.

9. Economies and Diseconomies of Scale |

As a business grows, it can achieve lower unit costs through economies of scale. Technical economies arise from using larger, more efficient machinery; purchasing economies come from buying materials in bulk at a discount; managerial economies allow the firm to employ specialist managers. However, growth can also bring diseconomies of scale, such as communication problems, low morale in a large workforce, and slow decision‑making. These raise unit costs again.

Finding the optimal scale means balancing these forces. Many firms aim for a scale where long‑run average costs are at their lowest, rather than simply maximising output. If diseconomies set in, reorganising teams or decentralising decision‑making can help.

10. Ethical and Environmental Considerations |

Operations managers must consider the environmental impact of production, such as carbon emissions, waste disposal and using finite resources. Sustainable operations can include recycling, reducing packaging and switching to renewable energy. Ethical considerations involve fair treatment of workers in the supply chain and avoiding suppliers that exploit labour. Meeting these standards can enhance brand image and attract environmentally conscious customers.

Although sustainable practices may increase short‑term costs, they can reduce long‑term risks from regulation or reputation damage. Many large retailers now publish sustainability reports and expect their suppliers to follow ethical codes of conduct.
