📚 Strategic Analysis for A-Level Business | 战略分析(A-Level商务)
Strategic analysis is the process of examining an organisation’s internal resources and external environment to support long-term decision-making. For Cambridge A-Level Business candidates, this topic links SWOT, PESTLE, Porter’s Five Forces, the Boston Matrix and the Ansoff Matrix, and requires balanced evaluation rather than simple description.
1. What is Strategic Analysis? |
Strategic analysis is about understanding the current position of a business before choosing where to go next. It asks three broad questions: Where is the business now? What influences may change its future? What options are realistically available?
Strategic analysis is not a one-off event. It must be repeated because markets, competitors and internal capabilities change over time.
At A-Level, strategic analysis is normally divided into internal analysis (strengths and weaknesses) and external analysis (opportunities and threats), often summarised by SWOT.
2. SWOT Analysis | SWOT分析
SWOT stands for strengths, weaknesses, opportunities and threats. Strengths and weaknesses are internal to the business, such as brand reputation, production costs, workforce skills and cash flow.
Opportunities and threats are external, arising from changes in the economy, technology, law or competitor behaviour. A useful SWOT analysis avoids vague lists and explains how each factor affects competitiveness.
However, SWOT is subjective. Two managers may classify the same factor differently, so it should be supported by evidence and used with other models.
3. PESTLE Analysis | PESTLE分析
PESTLE examines the macro-environment through political, economic, social, technological, legal and environmental or ethical factors. It is used to identify external opportunities and threats for the O and T of SWOT.
Political factors include government stability, tax policy, trade restrictions and subsidies. Economic factors include inflation, exchange rates, unemployment and the business cycle.
Social factors cover demographic change, lifestyle trends and education levels. Technological factors cover automation, e-commerce, AI and research and development, while legal factors include employment law and consumer protection, and environmental factors include carbon emissions and waste.
PESTLE is valuable because it forces managers to look beyond day-to-day operations. Its weakness is that it can generate too much information and may quickly become out of date.
4. Porter’s Five Forces |
Porter’s Five Forces analyses the competitive attractiveness of an industry. The five forces are the threat of new entrants, the bargaining power of suppliers, the bargaining power of buyers, the threat of substitute products and the intensity of competitive rivalry.
High barriers to entry, such as strong brand loyalty, economies of scale and high capital requirements, reduce the threat of new entrants. Powerful suppliers can raise input prices, while powerful buyers can force selling prices down.
Substitutes matter because they place a ceiling on prices. Intense rivalry often leads to price wars, heavy advertising and squeezed margins, reducing industry profitability.
In evaluation, Five Forces is useful for assessing whether a market is structurally profitable, but it assumes a fairly static industry and underestimates disruptive innovation and collaboration.
5. Ansoff Matrix |
The Ansoff Matrix links products and markets to four growth strategies: market penetration, market development, product development and diversification. Risk generally increases as a business moves away from its existing products and customers.
Market penetration involves selling more of existing products in existing markets, for example through price cuts, loyalty schemes or extra promotion. It is the lowest-risk strategy.
Market development means entering new markets with existing products, which may involve new geographical regions or new customer segments. Product development means creating new products for existing markets, relying on brand loyalty and customer knowledge.
Diversification is entering new markets with new products. Related diversification uses existing capabilities, while unrelated diversification moves into completely new industries and carries the highest risk.
The Boston Matrix analyses a firm’s product portfolio using market growth and relative market share. It classifies products as stars, cash cows, question marks and dogs.
Stars have high market share in a fast-growing market. They need investment to maintain position but may become future cash cows once growth slows.
Cash cows have high share in a low-growth market. They generate more cash than they need, funding stars and question marks. Question marks have low share in high-growth markets; managers must decide whether to invest heavily or phase them out.
Dogs have low share in low-growth markets. They may be kept for strategic reasons, but often become cash drains and candidates for divestment. The matrix helps balance the portfolio, but measuring market share and growth accurately can be difficult.
7. Strategic Positioning: Generic Strategies |
Porter’s generic strategies explain how a business can gain competitive advantage: cost leadership, differentiation, or focus. Cost leadership means becoming the lowest-cost producer, often through economies of scale, tight cost control or efficient operations.
Differentiation means offering unique features, quality, brand image or service that allows a premium price. Focus involves targeting a narrow segment and serving it either with lower cost or differentiation.
The key evaluation point is that a business should avoid being stuck in the middle by trying to do everything without a clear position. However, technology now allows some firms to combine low cost and differentiation, challenging the traditional model.
8. Internal Analysis: Resource-Based View |
External models such as PESTLE and Five Forces only explain part of performance. The resource-based view argues that unique internal resources and capabilities are the real source of long-term competitive advantage.
A resource is valuable when it helps the business meet customer needs, rare when few competitors have it, and difficult to imitate when it is protected by patents, complex routines, culture or experience.
